Ask a founder why the business is structured the way it is, and somewhere in the third or fourth answer the honesty arrives: because that is how we started. Not because it is optimal. Not because anyone chose it against alternatives. Because, on some specific Tuesday years ago, it was the fastest way to get the next thing done — and nobody has had a reason urgent enough to revisit it since.

This is not a failure. It is how every organisation works. You make your most structural decisions at the moment you understand the least: which customers to chase, how to split the work, who approves what, where the revenue comes from. Those early answers are necessary guesses. The problem is what happens next. The guesses succeed just enough to survive, and survival quietly promotes them from decisions to facts. A year later they are not choices you defend; they are the furniture you walk around.

So here is the question worth sitting with, the one this whole firm is built around:

If you rebuilt this business from zero today — same market, same ambition, today's tools and today's knowledge — would it look anything like what you have?

If the answer is an easy yes, be suspicious — you may simply be too close to the furniture to see it. If the answer is no, then you have just located the gap between the business you run and the business you would design. Everything expensive lives in that gap.

Every business runs on an equation

Underneath the org chart and the tooling, every company is running a single relationship — an equation that says how its outputs depend on its inputs. Most teams never write it down, which is exactly why it never gets examined. For a great many businesses, the inherited equation reads something like this:

The first equation is not wrong, exactly. It works. You can grow by adding people and adding managers to coordinate the people and adding process to coordinate the managers. Plenty of large, profitable companies are nothing but this equation run for thirty years. But it has a property worth naming plainly: it makes growth and overhead rise together. Every new unit of output drags a near-proportional unit of coordination behind it. You do not get leverage; you get a bigger version of the same weight.

The second equation is harder to build and behaves completely differently. When growth comes from a better system rather than more bodies, the cost of the next unit of output falls instead of holding steady. That is the only kind of growth that compounds in your favour. The entire game is moving from the first equation to the second — and you cannot do that by working harder inside the first one.

Cost is not only money

The reason the old equation survives is that its true cost is invisible on every report you read. We are trained to see cost as the number with a currency symbol in front of it. But the costs that actually cap a business almost never appear there:

  • The cost of waiting — work that sits in a queue because the next step depends on one person's attention.
  • The cost of communication — the meetings, threads, and status updates that exist only to compensate for information that does not move on its own.
  • The cost of slow decisions — every project quietly taxed by the days it spends waiting for an answer that could have had a default.
  • The cost of trapped knowledge — capability that lives in a few heads, so the organisation can never be faster or larger than those heads.
  • The cost of not scaling — the compounding opportunity a business forgoes simply by staying the shape it is.

None of these show up in the ledger, and all of them grow with the company. That is the trap: the cheapest line on your P&L can be attached to the most expensive constraint in your business. A team can spend a year cutting a measurable 5% from a budget while an unmeasured structural cost eats far more — and feel, the whole time, like it is being disciplined.

The trap of optimising the wrong equation

Here is where most improvement efforts go to die. A business notices it is straining, and it responds by optimising the inputs to the equation it already has. It hires a little ahead of demand. It buys software to make the existing process faster. It runs an efficiency drive. Each move produces a real, visible gain — and each one makes the underlying equation a little more permanent, because now there is sunk cost and habit defending it.

This is why so much effort plateaus. Optimisation inside the wrong equation has a ceiling, and the closer you get to it, the more each improvement costs. You can feel this happening: the projects get harder, the wins get smaller, and everyone is working more to hold the same line. That sensation is not a sign you need to push harder. It is the equation telling you it is finished.

Automation deserves a special warning here, because it is the most seductive version of the mistake. Automating a workflow you have not redesigned does not remove the flaws — it hard-codes them. It takes the inherited assumptions and casts them in software, where they are now faster, more entrenched, and more expensive to change. A great deal of what gets sold as digital transformation is simply the old equation, accelerated.

How to find your real equation

You do not need a consultant in the room to start this. You need a handful of questions asked with more stubbornness than usual. The technique is just why, repeated past the point of comfort — not as a workshop exercise, but until an assumption actually cracks.

  • Why does this process exist? Trace it back. Often the original reason is gone and only the process remains.
  • Why does this step wait for a person? Distinguish the decisions that genuinely need judgement from the ones that only need a rule nobody has written down.
  • Why does this cost rise when we grow? Anything that scales linearly with headcount is a candidate for redesign, not a law of nature.
  • Why do we believe this constraint is real? Separate the limits set by physics and human behaviour from the limits set by a choice made years ago.

That last distinction is the whole point. Reality is physics plus human behaviour. Almost everything else that feels fixed — the structure, the headcount logic, the approval chains, the channels you sell through — is an assumption wearing the costume of a constraint. When you keep asking why until only physics and behaviour are left standing, what remains is the genuine shape of the problem. Everything you cleared away was design space you did not know you had.

Then, and only then, rebuild

Once you can see the real equation, the order of operations becomes obvious — and it is the reverse of how most change programmes run. You diagnose the hidden costs first, because they tell you where the system is actually constrained. You map how value, information, and decisions truly flow, because the map shows you which few points govern everything else. You redesign the equation so growth stops dragging overhead behind it. And only then do you automate — applying technology as leverage on a structure that finally deserves it, rather than as a splint on one that does not.

This is slower at the start and far faster everywhere after. Most transformation fails because it inverts this sequence: it leads with the tool, automates the mess, and then spends years maintaining the consequences. Leading with the equation feels less impressive in month one and compounds for years afterward. The discomfort of the opening question is the useful part. If rebuilding from zero would produce something meaningfully different from what you have, that difference is not a verdict on your past decisions — they were correct for what you knew then. It is a measurement of how much you have learned since, sitting unused because the structure never caught up to the knowledge. The work is simply to let it catch up. That is the entire job: to make the business you run look like the business you would design.

So it is worth asking the question for real, with a pen, about your own company. If you rebuilt it today — would it look the same? And if not: what is the first assumption you would refuse to inherit twice?
